The security gap

Microsoft's framing was blunt. Ninety five percent of companies already use AI in some form, and about one percent are actually prepared to use it safely. That gap is where most enterprise risk lives right now.

The encouraging half is that the fix is not exotic. Protecting identity well, meaning a single account, prevents the large majority of incidents. Multi-factor authentication and disciplined access control cover more ground than most elaborate programs.

Builder Josh came at it from the operations side. He spent thirteen years as a designer before moving into building AI-native workflows.

Asked where an AI-native transformation begins, his answer was smaller than expected.

"Meeting records. Before you build anything grand, press record and turn the conversation into data."

The logic is that agents need context, and most organizations throw away their richest context daily. Meetings happen, decisions get made, and the reasoning evaporates. Capture that and you have the substrate an agent needs to be useful tomorrow.

He framed the transformation not as fixing an existing process but as starting from zero. Trying to retrofit AI onto a workflow designed for humans produces friction. Designing the workflow around what agents can actually hold produces something different.

Build a new team instead of converting the old one

The hardest question in the room was what to do when the existing organization will not move.

The practical answer was not to convert it wholesale. Create a small AI-native team with no legacy, standardize on a minimal set of tools, and let it demonstrate the new way of working. Conversion by proof rather than mandate.

That pattern showed up repeatedly in the discussion. The organizations making progress were not the ones with the most ambitious transformation plans. They were the ones that gave a small group permission to work differently and then paid attention to what happened.
